The problem

Four people. Five hundred employees. The same questions on repeat.

The pattern was identical every morning: an inbox full of the questions HR had already answered the day before, and the day before that. How much leave do I have left? When does the payslip land? What's the policy on shift swaps? Averaging 60 repetitive emails a day, each one meant opening the same policy document or leave record, copying the same paragraph, and sending it to one more person — while the next copy of the same question was already arriving.

The two-day response time did its own damage. An employee planning around a leave balance waited two days for a number that already existed in the system, then chased with a follow-up — which added another email to the queue. Supervisors got pulled in as informal HR proxies on the floor, passing along half-remembered policy answers that then had to be corrected. And the questions that genuinely needed a human — the sensitive, personal, judgment-call cases — sat in the same queue behind the repeats.

The team wasn't understaffed for HR work. It was understaffed for being a search engine. The answers lived in HR's own knowledge base; the problem was that the only route to them ran through four inboxes.

What we did

A bot that knows the handbook — and knows when to hand off.

We built an HR helpdesk bot in Teams that answers policy and leave questions instantly from the HR knowledge base, with clean escalation of the genuinely human cases to the HR channel. Here's how that came together.

Grounded on the HR knowledge base

The bot answers from the same knowledge base HR itself uses — policies, leave rules, payroll dates. There's no second copy of the truth to maintain: HR updates a document, and the bot's answers update with it.

No new app, portal or password. The bot lives in Teams, so an employee asks a question the same way they'd message a colleague — from a desk, a phone or a shared terminal on the factory floor.

Policy lookups — the single biggest category of repeat email — get answered in chat, in plain language, pointing back to the source document so employees can read the full policy when they need the detail.
